The Cogent Discovery, for privately held American businesses
See what your business problems are actually costing you.
You can probably name your business problems. Can you put an actual price on them? The Cogent Discovery is a structured diagnostic that examines your business from six angles and puts a dollar figure on every issue it finds. More than 4,000 owners have been through it since 2014. It starts with a 15-minute call.
Four things that make the Discovery different
- ✓It is an experience, not a report. You can get information anywhere. The Discovery is a set of structured exercises that let you see your own business the way an outsider sees it.
- ✓Every finding carries a dollar figure. We do not hand you a list of problems, we price them, validated against four or more years of your own financials.
- ✓Senior analysts, on site. Not a questionnaire and not a call center. People who have run operations walk your floor and sit in your meetings.
- ✓Two to five days, scoped in advance. Every phase is booked ahead and timed based on your operations, so the business keeps running while the work happens.

Who the Discovery is built for
We would rather tell you up front that a Discovery would not pay for itself than sell you one anyway.
A strong fit
- ✓Privately held and owner operated
- ✓$1M to $250M in annual revenue
- ✓6 to 250 employees
- ✓Contractors, general and specialty
- ✓Manufacturers, from precision parts to food and beverage
- ✓Wholesale and distribution
- ✓Transportation and logistics
- ✓Technology, software, and managed services
- ✓Architecture and engineering
- ✓Owners willing to look honestly at what the numbers say
Not a fit yet
- –Under roughly $1M in revenue with fewer than 6 employees, where a Discovery usually cannot pay for itself yet
- –Publicly traded companies
- –Pre-revenue startups and business plans
- –Anyone wanting a quick opinion instead of a diagnosis
- –Owners who already know what they want to hear
What the Cogent Discovery is
The Discovery is a structured diagnostic of a privately held business, run over two to five days by senior analysts who work directly with ownership and leadership. It is not a report. It is a set of proprietary exercises that take a business apart in front of the person who built it, and then put a number on each piece.
Owners tell us it is the first time anyone has shown them the whole picture at once. As Austin Koonce, Vice President of Rigid Building Group, put it: “We learned more about our business in 2 days than we had in 20 years.”
The six phases
- Your Reality. A deep session with ownership on the current state of the business, its history, the problems you can already name, and what you think they are costing. Roughly 1.5 to 2 hours.
- Your Key Players. Confidential interviews with the leaders and stakeholders who actually run the day-to-day.
- Your Operations. Process examination, cost analysis, and direct observation of how work moves through the company.
- Your People. An anonymous company-wide survey on culture, systems, and what gets in the way of doing good work.
- Your Numbers. Four or more years of financial analysis, used to validate the cost of every problem identified.
- Your Roadmap. A findings meeting that presents quantified opportunities, root cause analysis, a prioritized action plan, estimated financial impact, and a leadership team aligned on what it all means.
The Discovery is scoped in advance, so the impact to your operations is minimal.
What you walk away with
The findings meeting delivers quantified opportunities, root cause analysis, a prioritized action plan, an estimated financial impact for each item, and alignment across your leadership team. You also receive the documentation behind it: the financial review, the problem cost detail, the stakeholder interview themes, and the recommendations. That material is yours regardless of what you decide to do next.
The 15-minute call that comes first
The call you book at the top of this page is short on purpose. One of our directors will ask what is going on in the business, what you have already tried, and what you think the problem is costing you. If a Discovery would not pay for itself in your situation, we will say so on that call. There is no cost and no obligation attached to it.
Why owners run a Discovery
The businesses that come to us rarely have a sales problem. They have a margin that keeps shrinking while revenue grows, an owner who cannot take a week off without the place wobbling, a management team that escalates every decision upward, and books that report what happened last quarter rather than what is happening now. The symptoms are easy to feel and very hard to price. That is the gap a Discovery closes.
Dustin Newberger, president and owner of Murphy Rigging, called his Discovery humbling to sit through and described it as being like a business therapy session, and said a lot of the company’s problems ultimately started with him. Matt Biggs of Overflow Plumbing said the Discovery showed him the severity of both the books and the leadership, and that afterward, “my business has a heartbeat and I can see it.”

What it costs to keep guessing
Every quarter a broken estimating process runs is another quarter of jobs priced wrong. Every month without real job costing is another month of guessing which work makes money. The problems a Discovery surfaces are almost never new. They have usually been running, and compounding, for years. The 15-minute call is free, and the worst outcome is an honest answer about whether a Discovery is worth your time.
